A flat roof leak call almost always traces back to one of three places: a seam, a penetration detail, or a puncture out in the open field of the membrane. Which one it is changes the repair, the cost, and what it says about the rest of the roof, so sorting that out comes before any patch goes on.
Seams are the most common starting point, and there's a structural reason for that rather than bad luck. Membrane seams carry both short- and long-term stress from roof movement, wind, thermal cycling and freeze-thaw, which is why seams rather than the membrane field are the usual starting point when a low-slope roof is investigated for leaks. A seam sits at the boundary between two sheets, so it absorbs the roof's expansion and contraction in a way the solid field of a single sheet never has to.
Penetrations are the second category, and they cover everything the membrane has to wrap around rather than simply lie flat across: a curb under an HVAC unit, a vent stack, a roof drain, a wall termination. Each of those is its own bonded or welded detail, built by hand, at a spot where the membrane changes direction and water tends to collect anyway. A penetration detail failing looks different from a seam failing, and it usually points to a specific, isolated spot rather than a pattern spread across the roof.
Field punctures are the least common of the three on a well-maintained roof, and they come from something physical happening to the membrane itself — a dropped tool, sharp debris left after other rooftop work, or foot traffic wearing through a section that was never protected with a walkway pad. A field puncture is usually the simplest of the three to diagnose, since there's a visible hole rather than a hidden bond or weld that has failed.
Sorting a leak into one of these three categories is the first thing we do on any flat roof repair call, before pricing anything. A homeowner describing a leak on a pitched roof can often point to roughly the right area from inside the attic; a flat roof doesn't give up its failure point that easily, since the membrane surface looks largely uniform from a distance regardless of which of the three failure types is actually at work underneath a given wet spot.
Matching repair to membrane type
Once we know where the failure is, the membrane itself decides how the patch gets made. EPDM is a thermoset membrane, so its seams must be bonded with adhesive or seam tape, while TPO and PVC are thermoplastics whose seams are heat-welded — a welded thermoplastic seam, correctly made, is as strong as the membrane field itself. A repair follows the same chemistry as the original installation: a patch on EPDM is another adhesive-and-tape bond, prepared and pressed the same way the original seams were, while a patch on TPO or PVC is heat-welded onto the existing membrane using the same equipment and technique the installation crew would have used.
That distinction matters because the two repair methods aren't interchangeable. Adhesive formulated for a thermoset membrane doesn't create a lasting bond on a thermoplastic surface, and a hot-air welder run over EPDM does nothing useful at all — the material simply doesn't respond to heat that way. Using the right method starts with surface preparation either way: an aged membrane, whatever its type, usually has a layer of dirt, chalk, or surface oxidation that has to be cleaned off completely before a new bond or weld will actually hold, not just look sealed on the day it's installed.
A field puncture gets closed with the same method as a seam repair on that same membrane — bonded on EPDM, welded on TPO or PVC — sized generously enough to overlap sound membrane well past the edges of the damaged area, rather than a tight patch that just covers the hole itself.
When repair stops being economic
A single seam failure or one damaged penetration detail is usually a straightforward repair, priced and scheduled on its own. The calculation changes once failures start showing up in multiple, unrelated spots across the same roof, or once the same spot has already been patched and has failed again. Repeated failure at one location usually means the patch is being asked to compensate for something underneath it that a surface repair can't fix — movement in the deck, saturated insulation, or a detail that was never built correctly in the first place.
Wet insulation is the failure mode a surface patch is worst at solving, because a patch seals the top of the roof while doing nothing about water already trapped below it.
